I was asked yesterday why I don't believe an Agency needs to hire a full time Finance person until you get to around 50 people (this is an arbitrary number but meh). Here's why: Hire a Finance Assistant 👍 Help with invoices, payment runs etc mostly transactional 👍 Relatively cheap and solves an admin issue often done by owners, can probably flex hours based on volume 👎 Won't be able to provide strategic advice 👎 Not enough work to need someone full time 👎 Nobody in the business to support their development/training Hire a Finance Manager 👍 Should be able to own the numbers and keep things going nicely 👍 Not too expensive and provide a safe pair of hands 👎 Unlikely to have the agency experience to provide support to owners on decision making 👎 Paying a lot for someone to potentially do 50% transactional work 👎 Probably not enough work for a full time role (so they end up doing nothing or non finance things) Hire a Finance Director 👍 Experience, knowledge and able to support top level of Agency and support strategic decision making and growth 👍 Someone in the business who can support and develop commercial awareness across the business 👎 Spenny - very spenny and not many good people who might want to drop down to a more local, smaller agency 👎 Good luck finding someone who at this level who is happy to post expenses and chase timesheets etc (it's also an expensive person to be doing this) 👎 If they don't do the transactional work, there probably isn't enough work for them to make them full time So. My recommendation. - Part time or external bookkeeper to do the books - Fractional Finance person to support development of process and provide support to owners and upskill them (obvs) - External accountant to support with tax advice, statutory requirements You will know the point you need a full time person because you wont get the answers you want when you need them, and it will take time to get insights. I was once part of a CPG brand that learned this the hard way. BEFORE: We had dedicated professionals, but roles were amorphous, leading to inefficient workflows and missed opportunities. AR clerks were undervalued. They are the lifeblood of our operations, doing essential cash posting and data entry. But their potential was squandered in a silo. AR specialists were spread thin, juggling cash posting, data entry, collections, and AR management. The lack of focus led to mediocre results. Lastly, there was no AR Supervisor/lead to own the AR ledger, creating a void in accountability and leadership. The impact was palpable. Our team was functioning but not thriving. AFTER: We took a hard look at our structure and decided to redefine and segregate roles. We recognized that AR clerks, AR Specialists, and an AR Supervisor/lead were not just 'nice to haves', but 'must haves'. We also introduced roles like Accounting Clerk, Accountant Payables, Bookkeeper, Accountant Payroll, Junior Accountant, Financial Data Entry Specialist, Billing Coordinator, Expense Analyst, and Tax Assistant. The change was transformative. With clarity of roles came increased efficiency and effectiveness. BRIDGE: But simply defining roles was not enough. We committed to cross-training our teams, providing them opportunities to grow and diversify their skills. We adopted a servant leadership approach, encouraging our team members to step out of their comfort zones and rise to new challenges. From my experience, a well-defined, well-managed, and cross-trained Finance and accounting department is the bedrock of a flourishing CPG brand.
