"Disagree and commit" is a phrase often heralded as a universally accepted doctrine, especially in leadership circles. However, as Steve Jobs eloquently explains, asking leaders to set aside their judgment can erode their sense of ownership and agency. Instead, fostering open discussions and debates can lead to more robust decisions. While consensus may not always be feasible in large organizations, distinguishing between policymaking and execution roles is crucial. In execution roles, the principle of "disagree and commit" can be valuable, with the important addendum from Google: "... or escalate." If concerns about potential harm or overlooked facts arise, it is essential to escalate them. Ultimately, if leadership deems the objections unfounded, committing to the decision becomes paramount. Acknowledging that leadership may have insights into tradeoffs and risks unknown to others is key in navigating such scenarios. #Leadership #DecisionMaking #Teamwork #NoDogma

As Worldwide Head of EPIC at Amazon, I've talked to many senior leaders about how to build more innovative and high-performing teams. One question I've heard repeatedly: "How do I get my team to speak up more?” Regardless of level or title or years of experience, it’s not easy for people to speak up in meetings. Part of that is basic neurobiology—speaking up poses a risk (and possible threat), so people would rather not do it. Of course, culture and personal experience also affect their propensity to speak up as well. Thus, leaders need to create an environment that counteracts our engrained avoidance response. Hint: telling everyone “this is a safe space so feel free to speak up” is NOT an effective way to get people to talk. Unfortunately, just because you say it’s “safe” doesn’t mean it is. I mean, how would they even know?! Leaders need to demonstrate that it is, in fact, "safe" through their behavior and positive response when people do speak up (especially when they are disagreeing with them, the leader). If you want people to change their behavior, you need to make those desired behaviors expected, supported, and rewarded. The first is easy, the latter two take more effort. This article provides some great ideas to accomplish this: 1. State your intention: "I really want to hear your thoughts and ideas," "I need your help to think this through," "What am I missing here?" 2. Standardize the questions: "What are the pros and cons" (specific) is better than "what do you think" (ambiguous). 3. Understand how people would like communicate: written vs. verbal, 1:1 vs. in a group 4. Support and amplify underrepresented voices: "I've asked Sally to share some important insights with us." 5. Give credit where credit is due: celebrate the team and also celebrate important individual contributions. It's "and" not "or." The skills of disagreeing and committing, as well as using escalations effectively, are invaluable but difficult to master. Quick decision-making, learning, and iterating are far more beneficial than lengthy discussions. There's a common misconception that seniority should reduce the need for escalation; however, the opposite is true. Senior employees often quickly discern when discussions are becoming unproductive and engage management to help reach a decision, after which they can commit despite disagreements. Conversely, less effective employees may avoid escalating issues due to a fear of seeming incompetent, which can lead to compromises and suboptimal outcomes. Communicate the Vision A leader’s primary mission is to communicate the vision and inspire the team. While discussing tactics is essential, painting a picture of the future and guiding the team towards it is paramount. Vision-driven leadership creates a shared sense of purpose. 2. Lead with Empathy Effective leadership thrives on empathy. Understanding your team members on an individual basis—their goals, skills, and contributions—is key. Empathetic leaders foster a supportive environment where each member feels valued and understood. 3. Set Meaningful Goals Goals should resonate with the entire team. Translate the company’s vision into clear, actionable goals. These goals can then be used to create Key Performance Indicators (KPIs) to track progress. When team members understand the importance of their tasks and how they contribute to the overall goal, motivation and performance improve. 4. Master Effective Communication Technical leaders often struggle with communication, especially when addressing non-technical teams. Breaking down complex information into understandable terms is crucial. Tailor your communication to your audience to bridge the gap between technical and non-technical stakeholders. 5. Cast a Global Vision For global organizations, it’s vital to ensure that all teams, regardless of location, feel connected to the overarching vision. Hierarchical structures can sometimes alienate lower-ranked teams. As a leader, empower these teams by communicating how corporate decisions translate into regional actions, fostering a sense of unity and shared purpose. 6. Build the Right Team Many technical teams tend to undermine non technical individuals , often overlooking the supplementary skills that are equally important for business success. Hiring the right team is crucial, but it’s not always straightforward. I learned that internal hiring can be strategic—managers often promote individuals who demonstrate desired skills beyond their job descriptions. As an employee, showcase the skills for the role you aspire to, not just the one you have.
