Ambitious Innovation Challenge 2 Previously, we outlined the first major challenge of ambitious innovation – the over-reliance on the ‘notion’ of the product as the driver of success. Today, we continue the journey by discussing the next challenge – translating the initial ask of the innovation team into a more productive, actionable brief. Ambitious innovations are often the outcome of a larger strategic initiative. This can provide the benefit of context, allowing the innovation team to understand how their success ladders up to overall company growth and performance. However, it also can have a major drawback, which are overly simplistic KPIs or directives that do as much to confuse innovation teams as to guide them. Take for example, the classic “this innovation must launch within 18 months, and by Year 3 have produced $200 million in incremental revenue to be considered a success.” While such statements are understandable – and even necessary – at the corporate strategy level, they can be riddled with issues once brought down to an individual innovation’s altitude. The logic behind chosen time periods and revenue thresholds, a lack of consideration of profitability, and an underappreciation of the role of sustained performance are all examples of said issues. But in our view, the biggest hurdle such mandates create is that they cannot be designed around – they lack the fundamental connection to the criteria that effective innovation teams must employ to conceive of and construct winning ambitious innovations. To combat this, a thoughtful ambitious innovation process must take time up front to interpret the broader strategic context, and any related metrics, to best set the team driving the effort on the path to success. At Integral CPG, we accomplish this through a ‘Translation Brief’ – a collaborative document that is the product of multiple week immersion and analytical process that kicks off our work. This process combines stated higher-level KPI or directives with other key company and brand context, as well as Integral’s multi-component, business-centric methodology to create a clear ‘North Star’ for that specific innovation journey, including what success looks like, what role this success will play for the broader company and what this means for the ‘shape’ the opportunity needs to take, i.e. what are its key design criteria.
