I walked around the shop floor with the manager. We were discussing, the managers said-let's do a 5s initiative here. My suggestion to him was NO, don't do it till you analyse and eradicate the reasons why this inventory is kept like this. 1. Is it an order management issue? 2. It is due to a floor planning issue? 3. Is it due to a capacity related matter? 4. Disciplinary issue? 5. Supplier issue? 6. Space issue? 7. One time or repeating? Don't use any tool simply for the sake of it and without understanding the reasons. A detailed analysis will help to identify the reasons behind such an occurrence. It will happen again if you don't and then you will blame the 5s system for not being effective. Now we are into a detailed material management assignment.

Making the leap to lean management in the warehouse or the supply chain requires the same kind of cultural shift and change in management behaviors as other operational areas. For a successful lean transformation, distribution management needs to take the lead in creating a strong sense of ownership at the operational level, and then provide people on the warehouse floor with the need for change, strategy, and support. Distribution center managers must shift their time from being problem-solvers towards becoming teachers, teaching those who are closest to the problems how to solve them. The distribution manager’s role, in turn, is to teach warehouse supervisors how to: a) use the operating system to identify problems for continuous improvement; b) employ standard problem-solving methods; c) facilitate a team through a continuous improvement project; and engage them in identifying problems. 🔗 Link in comments below to read more about lean in warehousing #Warehousing #Supplychain #Logistics #leanthinking #Distributionmanagement #Distributioncenter

Right person for the right job! - sounds simple? It's not always. We had positioned a competent engineer as a factory manager, years back. He had all reasons to succeed - good shopfloor experience, good with people, technically strong, had done union agreements. But in a completely new geography, with the language and culture unknown, he couldn't do well. Any number of conversations on inputs, support didn't work. We moved him to a completely different, in a new geography and setting. He did reasonably well there. We positioned a bright IITian as incharge of quality in a plant. It was a very exciting role and his predecessors with similar profiles had done very well in this role. The role was demanding in terms of complexity and interface with a diverse set of stakeholders. He miserably failed, to our shock and disbelief. We had conversations on concerns and support required, but situation hardly changed. We moved him into another role, in another plant, focused on a new technology project. He did pretty well. While, we deploy well oiled processes to identify and position talent for critical positions, we can get it wrong a few times. The system also considers growth and learning aspirations of individuals in positioning people.Thankfully, instead of labeling the resource as incompetent, we try to match the requirements with specific capabilities after such experiences. But these experiences dent the confidence of individuals. And despite such efforts in offering newer and different roles, few individuals may still not fit into these roles well, and fail to deliver.

When I embarked on my journey as a production manager, I had: 1. A bachelor's degree in Veterinary Medicine 2. Some basic knowledge about the production process 3. A preliminary understanding of supply chain management 4. Minimal leadership experience And that was the best part. Why? Because it gave me the room to learn, to grow, and to acquire the essential skills required to be a successful Production Manager. The absence of expertise was, paradoxically, a strength as it forced me to stay humble and constantly learn. But one thing I always had was my love and passion for production management. Here’s what I did: 1. I pursued a master's degree in Production Management. 2. I took up additional courses in leadership and team management. 3. I gained hands-on experience by working on different projects. 4. I improved my analytical skills by studying market trends and consumer behaviors. 5. I increased my understanding of supply chain management. One thing I have understood is: 1. The importance of effective communication. 2. The necessity of being adaptable in a rapidly changing environment. 3. The value of having a proactive approach towards problem-solving. That’s it. The path to becoming a successful Production Manager is not easy, but it's worth every struggle. Are you a site leader of a manufacturing plant with overall commercial and operational responsibility and are concerned about the performance of your organisation? Perhaps you have concerns that your senior team are not delivering. Can you determine the problems in your manufacturing operation with a 20 minute walk around? The answer to the second question is probably ‘no’ because, ironically, you ‘know’ too much about the organisation. In short, you are unable to see the underlying issues because of your paradigm. You don’t know what you don’t know. It’s not a criticism, it’s just the scenario that has applied to over 90% of the 130+ sites I have worked at over the years. An astute leader will realise that they need someone independent to look at their operation with a ‘fresh pair of eyes’. If you gave me 20 minutes to walk around your shop floor and come back with a recommendation, this is what I would be looking for: Ask the Operations/Manufacturing Director to show me the operation by walking and talking on the shop floor. This is my 10 point mental checklist. 1. What is the body language of people when they see the Director and a stranger walking around? Is it open and stress free? 2. Are the production flows/lines obvious? 3. Are the pacemaker/ bottleneck operations obvious? 4. Can I see hourly SQDCM performance of the bottleneck operations? 5. Is scheduling and WIP control clear? 6. How clean and tidy are the work areas? 7. Is there a SQDCM performance review area for each production area where daily reviews with the team are held? 8. Are first line managers on the shop floor and clearly engaged with their teams? 9. Are Standard Work documents of what is being made clearly displayed? 10. Are training matrices clearly visible? If the answer is ‘no’ any of these points - this will dictate the action plan. Question 1 is the most important because it means that the Operations Director will have to accept that they need to change their ways and then do it.
